Morning inbox triage: sort, draft, and flag your email before coffee's done

Set up an AI assistant that reads your overnight email, sorts it into act, reply, read, and archive, and leaves reply drafts waiting for you to approve.

For most small business owners, the inbox is the to-do list, and it has no priority order. The urgent customer question sits between a newsletter and a vendor invoice. This workflow gives you a first pass every morning, so you start with a sorted list instead of a pile.

There are two ways to run it:

  • Connected: Claude, ChatGPT, and Gemini can connect to Gmail or Outlook and read your inbox directly. This is the fastest option.
  • Copy-paste: paste in the subject, sender, and first lines of each email. It’s slower, but it works with any setup and any email provider.

Both use the same instructions.

What you’ll end up with

  1. Act today: things that need a decision or action from you, with a one-line summary each.
  2. Reply: messages that just need an answer, each with a draft.
  3. Read later: newsletters, updates, and FYIs.
  4. Archive: receipts, notifications, and automated mail.
  5. Watch list: anything that looks like a problem brewing, such as an unhappy customer, a late payment, or a deadline.

Step 1: Write your “how my business works” notes (20 minutes, once)

The AI can’t sort well without context. Write a short doc:

Fill in and save this
Business: [what you do, in 2 sentences]
Key customers / accounts: [names or domains that are always priority]
Vendors I pay: [names] — invoices go to Archive but list the amount/due date
Things that are ALWAYS urgent: [e.g. booking changes within 48h, complaints,
  anything from the bank or tax office]
Things I never need to see: [e.g. marketing from X, social notifications]
My usual reply style: short, friendly, first-name basis, sign off "[Name]"
Standard answers: [hours, pricing link, turnaround times, returns policy]

Save it in a Project as business-notes.

Step 2: Set up the instructions (15 minutes)

draft. You never send, delete, or unsubscribe from anything. The owner
does that.

Use "business-notes" for context and priorities.

For the emails provided (or the last [16] hours of the inbox), produce:

1. ACT TODAY: sender, one-line summary, what decision/action is needed.
2. REPLY: sender, one-line summary, and a draft reply in the owner's style.
   Use "Standard answers" from business-notes where they fit. If you'd need
   information you don't have, write [CHECK: what's needed] in the draft.
3. READ LATER: sender + subject.
4. ARCHIVE: sender + subject; for invoices include amount and due date.
5. WATCH LIST: anything that signals a problem: frustration, repeated
   follow-ups, overdue payments, deadlines this week.

Put the most time-sensitive items first in each section. Keep summaries to
one line. Never invent facts, prices, or commitments.

The [CHECK: …] marker is the key detail. Instead of guessing a price or a date, the draft leaves an obvious gap for you to fill.

Step 3: Run it each morning (2 minutes)

Connected: open the Project and send:

Step 4: Work the list (10 minutes)

  1. Act today first. Handle these, or block time for them.
  2. Reply. Open each draft, fill any [CHECK] gaps, adjust the tone, and send from your own email. Most will need only small edits.
  3. Watch list. Deal with problems before they grow.
  4. Archive in bulk. Read later can wait until the afternoon.

Tighten it after a week

  • If something landed in the wrong bucket, add a rule to business-notes, like “Emails from @supplier.com about stock are always Act today.”
  • Add new standard answers every time you write the same reply twice.
  • Once the sorting is reliable, set up your email’s own filters to handle the obvious Archive items before triage even runs.

Privacy
